I've been pretty lucky too. Only once did I lose something in transit that I checked, my surfboard when coming back from New Zealand to New York. Protecting backpack in checked luggage
All my osprey packs are under 50L so I usually get them on as carry on. No waiting. Love it. But if I ever do have to check them for whatever reason, I always carry a light bag with me to store my pack in when checking. Don't want to tempt fate. I feel your frustration. My very first trip to Europe as a teen was delayed almost a week because of a massive snow storm in NY. The delay cost us 5 days of a planned 15 day trip.
